Modernizing a Core Operations Platform Without Downtime

A capability story: incrementally replacing an aging operations platform while keeping a 24/7 business fully operational.

The Challenge

An organization depended on a monolithic operations platform that had grown over more than a decade. It was expensive to change, difficult to scale during peak demand, and increasingly risky to maintain as institutional knowledge dispersed. A full rewrite was considered too risky given round-the-clock operational requirements.

Our Approach

We began by recovering the system's true behavior through characterization testing and traffic analysis, then applied a strangler-fig strategy—routing individual capabilities to new, independently deployable services while the legacy platform continued to run. Data was migrated incrementally with reconciliation at each step, and observability was built in from the first service so every change could be verified in production.

The Outcome

The platform was modernized in small, reversible increments with no disruptive cutover. Individual capabilities became independently scalable and far faster to change, operational risk was materially reduced, and the organization gained a clear, low-risk path to retire the remaining legacy components on its own timeline.
